The first 90 days, and who does what
Nothing here requires you to change how you run the shop. Most of it happens without you in the room. The parts that need you are marked, and there are fewer of them than you would expect. Tick things off as they land, your checkmarks save on this device.
Two things changed since the July version. The shoot day is monthly, and managing the pages, comments and messages is inside the scope. Both are reflected below.
00 Pre-flight
Seven things I have to ask you
The audit was built from the outside. These are the things I could not see from there, and I would rather confirm them than build a plan on a guess. Half an hour on the phone clears all nine, and several of them are blocking real work.
The Google profile, from the inside
Is it claimed and who holds the login? How many photos, when was the last one, are Posts being used, is Q&A answered? This decides whether phase two is an overhaul or a tune-up.
Whether the site is throttling crawlers
Automated requests started getting refused partway through the audit. Two minutes with a live crawl test tells us whether Google is being slowed down too.
The Marketta handoff
Who is the point of contact there, and when do they start? The build is a separate deal and not in our fee.We already have back-end access on Marketta, so new sections, new pages and ongoing content are ours to publish directly without waiting on anyone. A name, an email and a rough go-live date is all I need in week one.
Google Local Services Ads availability
"Window repair" is an eligible category nationally. Whether it is live for a Stroudsburg zip has to be checked in the signup flow. Auto glass is not eligible at all, so this only ever applies to the residential side.
Your actual job mix and margins
Which work do you want more of? I have been assuming residential and commercial because that is where the field is empty, but you know which jobs are worth chasing and I do not.
Social admin access, and why it stopped
Who administers the Facebook page and @meskoglasseaststroudsburg. Everything stays in your name, I just need to be added. Both accounts went dark on the same post on 2 July. If that is a person still on your payroll they should hear about this from you, not from a schedule appearing over their work.
ADAS: in-house, sublet, or referred out?
Your 16 June Facebook post says you offer calibration for many vehicles. Your website's auto glass page does not mention it at all. Blocking the calibration page and video, and this is the one subject where publishing an unconfirmed claim would undo the whole position.
01 The Build
How the first quarter runs
Where every piece ends up Short-form goes out on Facebook, Instagram and the Google profile. Long-form is published on your own YouTube channel, which means whoever runs the website can embed any of it on any page, at no hosting cost and without waiting on us. We do not build or edit the site. What we hand over is the footage, the channel it lives on, and a written list of what we would put where. The first piece under that rule is the introduction to the company: Eric, Cassie and the staff, filmed at the showroom, cut long for YouTube and short for social, and available to the site the day it is published.
Days 1-21
Phase One
Stop the leaks. Everything in this phase is permanent and yours regardless of what happens next.
0 of 18 done
Days 14-30
Phase Two
You have 363 reviews at 4.8 stars, growing about ten a month. This phase is about actually playing that hand.
0 of 6 done
Days 30-45
First Shoot
One day on site. Everything for the next quarter comes out of it.

Days 45-90
Distribution
The footage starts working. This is where the rhythm gets set and then just repeats.
0 of 9 done
The sequence matters more than the speedNobody should be paying for video while the homepage still points at the wrong county. Phase one is cheap, permanent, and it happens before a camera comes out of the bag. The one exception is posting, which restarts in week one regardless, because forty-four days of silence is doing damage right now.
02 The Rhythm

Keep asking for reviews, keep replying to them. You are already excellent at this

03 Expectations
What actually happens, and when
The foundation work moves fast. The content work does not, and anyone telling you otherwise is selling something.
Weeks 1 to 4
Housekeeping, mostly invisible
Title tags, address, citations, profile cleanup. You will not feel this in the phone. It is the floor everything else stands on, and if it is skipped nothing above it holds.
Months 2 to 3
The profile starts working harder
Google profile activity tends to move first because it is the shortest path between a search and a phone call. Expect early signal here before anywhere else.
Months 4 to 9
The library compounds
Video and service-area pages build slowly and then keep paying. A shower install video shot in March is still selling shower installs the following winter. This is the part that requires patience.
No guarantees on rankings or revenueWhat I will commit to is the schedule, an honest report, and telling you if something is not working rather than dressing it up. The two corrections printed in the audit, the Safelite comparison and the review count, are what that looks like in practice. You are in the same room as me every week, which is a decent enforcement mechanism.
Timelines assume normal availability on both sides and no third-party website access delays. Google Local Services Ads eligibility for window repair in Pennsylvania must be confirmed in the signup flow before it is planned around.
